Middle Market M&A Integration Experts

M&A Integration Built for the Middle Market

Middle market M&A is a different game. Resources are leaner, management bandwidth is stretched thinner, and the margin for error is smaller. Big 4 integration models built for Fortune 500 enterprises don't translate — and generic project management software won't cut it either.

Stonehill is the integration partner built for this reality. We specialize in helping private equity-backed middle market companies execute integrations that are structured, fast, and aligned to the value creation thesis that drove the deal.

The Middle Market Integration Challenge

Middle market companies face a unique set of integration pressures that larger enterprises don't:

•        Management teams are already stretched — there's no dedicated integration team sitting on the bench

•        Systems and processes are often informal, undocumented, or inconsistent across acquired entities

•        Cultural differences between acquirer and target can be pronounced and hard to bridge without structure

•        PE hold periods create urgency — value needs to be realized on a fixed timeline

•        Talent is concentrated in a small number of key people who must not be lost during the transition

Stonehill addresses all of these challenges directly. We bring the structure, the bandwidth, and the expertise that middle market management teams don't have on their own.

“Middle market M&A integration isn’t a scaled-down version of enterprise integration. It requires a fundamentally different model — faster, leaner, and more hands-on.”

Our Middle Market Integration Approach

Phase 1: Pre-Close Planning (30–60 Days Before Close)

Integration success is determined before Day 1. During pre-close, we work with the PE sponsor and management team to define the integration strategy, map workstreams, identify early risks, and build the 100-day plan. We also prepare employee and customer communications so nothing is left to improvise on close day.

Phase 2: Day 1 Through 30 — Stabilization

The first 30 days are about operational continuity. We ensure that systems stay up, customers are retained, and employees have clarity. We establish the integration management office, run weekly cross-functional cadences, and escalate risks before they become issues.

Phase 3: Days 31–100 — Integration Execution

This is where the deal thesis gets tested. We lead execution across every workstream: people and org design, financial system integration, operational consolidation, technology migration, and customer experience alignment. Every initiative is tracked against the master integration plan with clear owners and deadlines.

Phase 4: Days 101–180 — Value Realization & Handoff

As integration milestones are achieved, we begin transitioning operational ownership back to the management team. We validate synergy capture, close out workstreams, and document the integrated operating model so the business can grow without dependency on the integration team.
